The AI Readiness Checklist: 10 Questions to Answer Before You Buy Anything

A practical AI readiness checklist for small businesses: ten yes-or-no questions across process, data, people, and budget, plus what to do about each no.

Most small business AI projects do not fail because the technology is bad. They fail because the business was not ready for it. Gartner predicts over 40% of agentic AI projects will be canceled by the end of 2027, largely due to escalating costs and unclear business value, and it earlier projected that 30% of generative AI projects would be abandoned after proof of concept, with poor data quality high on the list of reasons. Readiness is the difference, and you can test it in ten minutes. Here is the AI readiness checklist we walk through with every prospective client, grouped into the four areas where projects actually stall.

The four readiness dimensions
Process → Data → People → Budget

Score each dimension before you buy anything. Process is first for a reason: it is where most failures start.

Process readiness

1. Can you name one specific workflow you want to improve?

"Use AI" is not a task. "Stop retyping intake emails into the CRM" is. If you cannot name the workflow, you are not ready to buy, you are ready to observe your own week and find it.

2. Is that workflow written down, even roughly?

If the steps live only in your head, the AI setup will automate a guess. McKinsey's State of AI research finds that redesigning workflows is the practice with the biggest effect on getting value from AI, and you cannot redesign what you have not described.

3. Does the workflow happen at least weekly?

Automating a quarterly task rarely pays back the setup effort. Frequency is what turns minutes saved into real hours.

Data readiness

4. Is the information the AI needs digital and reachable?

If the source material sits in a filing cabinet or one employee's memory, digitize first, automate second.

5. Do you know which data is sensitive?

Client financials, health details, and anything under NDA need ground rules before a chatbot ever sees them. A one-page policy beats an incident.

6. Would you trust the workflow's current data enough to act on it blind?

AI amplifies whatever you feed it. Messy CRM fields in, confident nonsense out. Gartner's abandonment findings name poor data quality as a leading killer.

People readiness

7. Is there one named owner for the first project?

Not a committee. One person who checks the output weekly and has the authority to kill or scale it.

8. Has anyone on the team already used AI tools hands-on?

Even casual ChatGPT or Claude use counts. Zero prior exposure does not disqualify you; it just means the rollout needs training built in, not bolted on.

Budget readiness

9. Can you fund the monthly bill, not just the setup?

Tools, model usage, and maintenance are recurring. If the project only works when it is free, it does not work.

10. Have you defined the number that proves it worked?

Hours saved per week, response time, revenue per lead. Pick it before you start, or the 90-day renewal decision becomes a feeling instead of a fact.

Your score

0 of 10 yeses

Answered 0 of 10. Unanswered questions count as no.

Not yet, and that is fine

Do not buy anything yet. Spend a month on the noes, then re-score. A cheap honest "not yet" beats an expensive subscription that dies in 90 days.

How to score it

Count your yeses as you click through the checklist above; the score card tallies them for you. 8 to 10: you are ready; pick the workflow from question 1 and run a 30-day pilot like the one in our 30-day AI adoption plan. 5 to 7: ready with caveats; fix the specific noes first, most take a week, not a quarter. Under 5: do not buy anything yet. Spend a month on the noes, then re-score. A cheap honest "not yet" beats an expensive subscription that dies in 90 days.
